Cost per lead: the platform number, the real number, and the one that matters

Cost per lead (CPL) is ad spend ÷ leads. The platform CPL in Ads Manager or Google Ads uses spend before GST and every lead the platform counted. Real CPL uses spend with 18% GST and only valid leads in your CRM. Cost per qualified lead goes one step further: only leads who answered and are genuinely interested. Judge campaigns on that last number.

₹180 per lead on the dashboard, ₹1,100 in reality

A Kozhikode interior design studio reported a ₹180 CPL from Meta instant forms to its partners. Sales said the leads were useless.

We pulled the lead sheet: of 200 leads, 40 were duplicates or fake numbers, and only 38 answered and wanted a quote.

With GST, ₹36,000 spend became ₹42,480. Real CPL was ₹265, and cost per qualified lead was about ₹1,120.

They switched the form to Higher intent with a budget question. Leads fell by half, qualified leads stayed the same, and the sales team stopped wasting mornings.

Illustrative example based on a common pattern in Kerala e-commerce accounts. Numbers rounded.

What cost per lead measures

CPL is the most-watched number for service businesses, courses and clinics. But each platform counts leads its own way, including duplicates, test entries and modelled conversions.

Track three levels: platform CPL to compare ads inside the platform, real CPL (with GST, valid leads from the CRM) to report to the business, and cost per qualified lead to decide where budget goes.

Real CPL = (ad spend × 1.18) ÷ valid leads · Cost per qualified lead = (ad spend × 1.18) ÷ qualified leads

Calculate platform, real and qualified CPL

78% of platform leads are valid and 31% are qualified. Judge campaigns on cost per qualified lead, and compare it with what one customer is worth.

How experienced marketers use CPL

  1. 1. Compare campaigns on the number that matters

A Google Search campaign at ₹700 CPL can beat a Meta form at ₹200 CPL if far more of its leads qualify.

  2. 2. Set a target CPL from the business

Work backwards: customer value × close rate × share you can spend on ads. For a ₹30,000 course with 10% close rate and 30% ad budget share, you can afford about ₹900 per lead.

  3. 3. Fix lead quality, not just cost

When qualified rate drops, add qualifying questions, use Higher intent forms, or move budget to search.

What good looks like

Business typeStarting ruleWhy
Courses and coaching (Kerala)₹150–₹600 real CPLStarting rule. Admission season raises it.
Clinics and health services₹200–₹800Depends heavily on treatment value.
Real estate and interiors₹500–₹2,500High-ticket; judge on site visits booked.

When the number lies

Duplicate and fake leads
Instant forms make it easy to submit twice or with a wrong number. Count only unique, valid leads.
Clicks counted as leads
WhatsApp clicks or “conversations started” are not leads. Track them separately.
GST left out
Real CPL is 18% higher than the dashboard unless you claim the GST back.

Mistakes to avoid

  • Optimising for the cheapest CPL

Meta and Google find people who submit easily, not people who buy.

  • No CRM, so no qualified-lead data

You can’t tell good campaigns from bad ones.

  • Slow follow-up

Good leads go cold, and a fine campaign looks like a bad one.

Questions people ask about cost per lead

How do you calculate cost per lead?

Divide ad spend by the number of leads. For the real cost, add 18% GST to spend and count only valid leads from your CRM.

What is a good cost per lead in India?

One that leaves profit after converting leads to customers. Many Kerala service businesses see ₹150–₹800 real CPL, but compare it with your own close rate and customer value.

Why is my Facebook lead cost low but sales are poor?

Easy instant forms attract low-intent submissions. Use Higher intent forms, qualifying questions and fast follow-up, and judge on cost per qualified lead.

What is the difference between CPL and CPA?

CPL is the cost per enquiry. CPA is usually the cost per sale or acquisition. CPA ≈ CPL ÷ lead-to-sale rate.
