Performance Max: how Google’s all-in-one campaign works, and when to trust it

Performance Max (PMax) is a Google Ads campaign type that shows ads across Search, Shopping, YouTube, Display, Discover, Gmail and Maps from one budget, using Google’s AI to decide where and to whom. You supply goals, assets (text, images, video), audience signals and, for stores, a product feed. It works best with solid conversion tracking and enough conversions; without them, it can spend on low-quality traffic.

The PMax campaign that bought its own brand name

A Kochi furniture store launched PMax and saw an impressive ROAS within two weeks. The owner wanted to move the whole budget there.

In the channel performance and search term insights, most conversions came from people searching the store’s own name, who would have bought anyway.

We added brand exclusions, ran a separate brand Search campaign at a low budget, and fed PMax better product images and a cleaner feed.

Reported ROAS fell, but new-customer sales rose. The first version had been taking credit, not creating demand.

Illustrative example based on a common pattern in Kerala e-commerce accounts. Numbers rounded.

What Performance Max is

PMax replaces choosing networks yourself. Google mixes placements based on your conversion goal and the signals you give it.

You control inputs, not placements: conversion goals and values, budget and bid strategy, asset groups (headlines, images, videos), audience signals, brand exclusions, negative keywords, and for retail the Merchant Center feed.

PMax results ≈ quality of conversion data × quality of assets and feed × budget

How experienced marketers use Performance Max (PMax)

  1. 1. E-commerce with a good feed

PMax is the main Shopping campaign type for many stores once purchase tracking with values works.

  2. 2. Lead generation with offline conversions

PMax for leads works better when qualified leads from the CRM are imported, so it doesn’t chase junk form fills.

  3. 3. Adding reach after Search is profitable

Keep Search for high-intent keywords and add PMax to find extra demand across Google.

When the number lies

Brand cannibalisation
Reported results may include brand searches you’d have won for free. Use brand exclusions and compare with a brand Search campaign.
Low-quality leads
PMax can find cheap form fills on Display. Check lead quality in the CRM by campaign.
Limited visibility
Use Channel performance and Search term insights reports to see where results come from.

Mistakes to avoid

  • Launching PMax without solid tracking

It optimises for the wrong actions and spends fast.

  • Using only stock images and no video

Weak creative and auto-generated videos that look generic.

  • Judging it in the first week

PMax needs 2–6 weeks to learn.
